From Fixed Delivery Capacity to a Dynamic Last-Mile Marketplace

Courier Auction and Delivery Management Platform

Business Challenge

The rapid growth of instant delivery during the COVID-19 pandemic revealed a broader change in consumer behavior.

What began primarily with food delivery was becoming an increasingly familiar way to shop. Particularly among younger consumers, expectations were shifting from “do it yourself” toward “do it for me.” At the same time, continued growth in e-commerce was expanding the opportunity for same-day and on-demand delivery across almost any category of consumer goods.

But the delivery model remained relatively constrained.

Traditional courier operations largely depended on defined workforces operating scheduled hours. We saw another potential source of capacity: independent and intermittent couriers willing to perform individual deliveries when they were available, without committing to fixed shifts or a predetermined number of working hours.

The opportunity was not simply to create another gig-economy delivery service. It was to find a way for traditional and intermittent courier capacity to operate together, allowing available delivery capacity to expand and contract with demand.

The Objective

We set out to create a delivery model capable of dynamically matching demand with available capacity while supporting consumers, merchants, independent couriers and established courier operators within the same environment.

Turn fixed delivery capacity into an elastic marketplace—without sacrificing service quality, operational control or transaction security.

The critical decision was to design around the delivery transaction rather than around a particular type of courier organization.

That allowed the same platform to support an individual requesting a delivery, an e-commerce merchant shipping an order, an independent courier bidding for individual jobs, and an established courier company managing both permanent and intermittent courier pools.

What We Accomplished

We designed and built Mobility, an integrated courier auction and delivery management platform spanning the complete delivery transaction.

Customers and merchants could auction delivery requests to available couriers and evaluate competing bids based on price and service quality. Courier operators could manage permanent and intermittent courier pools, monitor active deliveries and locations, balance workloads, and transfer rides between pools as capacity changed.

We integrated Stripe Connect to support configurable payment flows and revenue splits across independent couriers and courier organizations. Pickup and delivery verification extended transaction security into the physical chain of custody.

To maintain meaningful tracking when mobile connectivity was interrupted, we implemented an enhanced Kalman-filter- based predictive model using movement and route information to estimate the courier's probable position until reliable location data returned.

The platform was also designed to capture real delivery history for future machine-learning models. Consequently, we implemented the statistical prediction appropriate to the information available while establishing the data foundation for more sophisticated prediction as operational data accumulated.

We completed and tested the Mobility MVP—including the customer and courier mobile applications, auction and dispatch environments, configurable payments, secure custody controls, courier-pool management and predictive tracking.

The integrated platform performed as designed.

Commercial rollout was subsequently deferred when development resources were redirected toward revenue-generating client engagements.

Mobility demonstrated our ability to move from market observation to business-model design to a functioning digital platform.
