A rapidly growing global corporation had outgrown its technology foundation. By 2018, critical operations depended on more than 40 aging servers across multiple physical locations, some dating back more than a decade. Security was inadequate, infrastructure was fragmented, and more than 60 TB of data had accumulated across the environment.
The mandate was clear: move to the cloud as quickly as possible without disrupting global operations or losing transactional data.
These priorities appeared to conflict. Moving faster increased migration risk, while taking too long prolonged the company's exposure to a fragile legacy environment.
We defined three priorities:

We made a critical decision early: separate migration from modernization.
Rather than redesign an already fragile environment before moving it, we would first establish a stable AWS foundation, migrate the existing environment, continuously synchronize changing production data, and validate both environments before cutover.
Only then would we modernize and optimize the architecture.
We migrated more than 60 TB of data and 40+ servers while the global business continued operating.
Our developers built synchronization processes that kept customer transactions and other production changes aligned throughout data transfer, physical shipment, AWS ingestion and reconciliation. We operated the on-premises and AWS environments in parallel until we had fully validated the cloud environment and were confident the organization could safely cut over.
Once in AWS, we rationalized the infrastructure application by application and server by server. We reorganized approximately 40 TB of digital assets between Amazon S3 and Glacier according to access requirements. We introduced secure data transfer, encrypted data at rest, and established backup and disaster recovery practices.
We then right-sized the deliberately over-provisioned initial AWS environment, rapidly reducing its financial footprint.
Approximately three months after shipping the Snowball, the organization was operating from a stable, secure and rationalized cloud environment.
